Try using just water first without the iron. Lay a cloth over the dent and soak well. Keep it wet for a couple of hours. This can be difficult on vertical surfaces, but can still be done. For stubborn dents, try poking a needle into the dent a few times to help the water get in. When using an iron, I like to use it on a steam setting. This keeps it from drying the wood too fast causing the grain splits you are experiencing. I have used these methods hundreds of times with good results. Good luck.
